When to Switch Book Fulfillment Partners
Updated October 2026
Every warehouse has a bad week now and then. When the same problems keep landing on the same titles and your partner can't fix them, it's time to look elsewhere.
It's time to switch book fulfillment partners when problems like these keep coming back:
- more damaged copies and returns on the same titles
- launch and pre-order dates that slip
- special editions handled like any other stock
- freight bills that run higher than they should
- no way to see your own orders and inventory
A single miss can happen at any warehouse. A problem that repeats after you've raised it, and that your current partner can't fix, is the reason to move.

Bad luck or bad fit
A bad week, or a partner you've outgrown?
Carriers run late, storms close roads, and now and then a count comes out wrong. That happens at every 3PL. Leave over one incident and you swap a problem you know for one you don't, and you pay for a move you didn't need.
Watch for the same thing going wrong on the same titles. Then ask whether your partner can say what it will change, and whether the fix holds. With books, the trouble tends to show up in the same few places, from the mailer to the launch week to the reports you get. Once one of them starts repeating, it has stopped being bad luck.
Five signs
Five signs it's time to switch
Judge each one by how your own partner performs. Count how many sound familiar.
1. Damage and return rates are climbing
When the same titles keep coming back dog-eared, look first at how they're packed. A loose poly mailer lets the book flex. An oversized carton lets it slide around, and a hardcover with no corner protection takes every knock. Ask a candidate to pack a sample order in each of your formats before you move. With us, each pick is scanned, each order goes into a carton sized to it, and the packing for your own titles is worked out with our team. For what good packing looks like, see protective book packaging and damage prevention. Copies that do come back are inspected and restocked through our returns and reverse logistics service.
2. Launch and pre-order dates keep slipping
A new title sells fastest around its launch. If your partner runs out of stock or ships late that week, you rarely get those sales back. Ask a replacement how it handled its last launch of a similar size. With us, you can hold launch stock in more than one location, and the launch plan is built with our team against your forecast. For how a launch gets planned, see book launch and pre-order fulfillment.
3. Special editions get no special handling
Signed and numbered copies aren't ordinary stock, and slipcases, foil and deckle edges mark easily. A partner that picks them off the same line as everything else is more likely to scuff a jacket, crease a slipcase or send out the wrong number. Ask a replacement to show you its handle-with-care lane. Our scan at the pick confirms the right title and edition against the order, and the handling for your own editions is settled with our team. Premium and limited editions get their own guide, signed, numbered, and special edition fulfillment.
4. You're paying too much to ship
Sets shipped in oversized cartons, or a partner that never compares carriers and services, add to every order's cost, and it comes out of your margin. Our cartons are sized to each order, and the people who packed it also choose its carrier and service. Media Mail only takes qualifying printed matter, so whether a set can go that way depends on what's in it, and that is something to check with our team. If you sell sets or series, read boxed set and multi-book series fulfillment. Shipping itself runs through our freight and heavy-unit handling service.
5. You can't see your own stock and orders
If checking stock or tracking down an order means emailing your partner and waiting for a reply, you're running the business without its own numbers. Every service we run sits on BestOMS, where your orders and inventory show on one platform, and Dropstream ties your sales channels to it. Our technology platform page has more on the system, and our fulfillment network shows where the warehouses are.
Moving your stock
What to ask a new partner about moving your stock
Most of the risk in switching sits in the handoff. Your stock leaves one building and has to arrive in another, counted and correct, with no stretch where orders have nowhere to go. Put three questions to any new partner:
- How will you count our stock when it arrives?
- When can orders start coming to you?
- What happens to orders still open at our old partner?
We receive your stock, count it and check it against each title before any orders come to us.
After that, your account runs the way every Fulfillment.com account does. Your store and marketplace orders flow into BestOMS, so nobody has to type them in again. Our network reaches 99.77% of the US in 1-3 day ground, and you can place titles closer to where your readers are. You might move every title at once, or stage the move around your launch calendar.
Making the call
How many signs does it take?
There's no set number, and a repeating pattern tells you more than any one miss. If your partner owns up to a problem and fixes it, the partnership is working as it should. If two or more keep coming back on the titles that earn your money, after you've raised them, it's time to move. Staying costs you something every season until you change partners. You keep paying for returns and for freight that costs too much. Launches sell less than they could, and you end up apologizing for special editions.
If you're leaning toward a move, look at what goes into book fulfillment cost before you compare prices. Then take our questions to ask a book fulfillment 3PL to whoever you talk to next, so this move is the last one you need to make.
Switching book fulfillment partners FAQs
When should a publisher switch book fulfillment partners?
When the same problems keep coming back on the same titles and your current partner can't fix them. Damaged copies, slipping launch dates and special editions treated like any other stock are the usual ones. So are freight bills that run too high and no clear view of your own orders and inventory. One bad week happens anywhere and isn't a reason to leave.
What are the warning signs that my current 3PL is the problem?
Five come up again and again for publishers. Damage and returns climb because the packing is weak. Launch dates slip just when demand peaks. Signed and special editions get no extra care. Freight runs high because books ship in cartons far bigger than they need. And you can't see your stock or orders without asking. Each of these comes from how the warehouse works rather than from bad luck, so it tends to keep happening until you change partners.
Will switching fulfillment partners disrupt my book sales?
The move itself is where the risk sits. Your stock has to arrive counted and correct, with no stretch where orders have nowhere to go. Ask any new partner how it counts the stock it receives, when orders can start coming to it and what happens to orders still open at the old partner. On our side, nothing is routed to us until your stock has been received, counted and checked title by title in BestOMS, which runs on Deposco. How long that takes for your number of titles is worked out with our team.
How does Fulfillment.com handle the cutover from my old partner?
Before any orders come to us, we receive your stock, count it and check it against each title. Dropstream then carries your store and marketplace orders into BestOMS, and you can spread your titles over more than one of our buildings. The plan for the move, and its timing, is worked out around your catalog with our team.
Do I have to move all my titles at once?
Not necessarily. We receive and count stock one title at a time, and you don't have to send it all to one location, so a staged move is possible when your release schedule suits one. Whether to stage it depends on your catalog and your launch calendar. Bring your title list and launch dates, and we'll plan the order of the move with you.
Outgrown your current book fulfillment partner?
Tell us about your titles, your volume and where you sell, and what's going wrong today. We'll plan the move around your launch calendar. Asking costs nothing, and the quote commits you to nothing.
